The client is a leading oilfield service provider operating across multiple business lines in the Middle East. The organization delivers critical services including radioactive tracer operations, external coating for casing, and non-destructive testing. With operations spread across multiple locations and governed by different internal systems, the client faced significant challenges in maintaining a unified and compliant Quality Management System (QMS).

Client Requirements

The client held an API Q2 certification but was required by a major customer to also obtain API Q1 certification for a specific service scope. They also needed hands-on support in implementation, training for process owners, and supplier qualification in line with API standards.

Challenges faced by Vegas

  • Multiple Service Scopes: The client operated across 6–7 distinct service scope, each requiring customized documentation and control mechanisms.
  • Post-Merger Integration Issues: The organization was formed through a merger of two companies—one with no QMS and the other with a fully developed system. This led to inconsistencies in documentation, authority structures, and internal practices.
  • Disjointed Operations: Departments such as HR, finance, and operations were functioning in silos with different ERP systems and reporting structures, complicating the integration of a unified quality framework.
  • Time Constraints: After a failed audit and a re-audit within the same year, the client had less than six months to achieve recertification for API Q2 and secure API Q1 certification for a new service scope.
  • Supplier Qualification Complexity: The client’s critical suppliers were located internationally making on-site audits for API Q2 compliance difficult due to geographic and logistical constraints

Solution provided

To meet the client’s complex needs, Vegas Consulting restructured their entire QMS to align with API Q1 and API Q2 standards, using modular documentation tailored to multiple service scopes. We harmonized processes across merged entities, provided over 50 man-days of on-site implementation support, Supported in service design and development plan and service quality plan and conducted internal audits and NC closures.
 
In-person training was delivered to process owners, and supplier qualification was managed through coordinated audits for international vendors. This end-to-end approach ensured full compliance and successful certification within a tight timeline.
